AI for sales in a UK small business: lead qualification, follow-up and the CRM, without the credit bill.

AI pays in a small sales operation at four points. The enquiry: answered, qualified and booked within minutes at any hour, which is where most lost deals are lost. The follow-up: the quote that went quiet chased on a schedule with a human-sounding message and a real reply path. The CRM: notes, next steps and fields filled from emails and calls so the pipeline is true. And the call: a one-page brief from everything the firm knows about the prospect. CRM vendors now sell these as built-in agents priced on credits; HubSpot, for instance, charges per resolved conversation and per prospected lead on top of the seat, so the effective cost depends on volume. A fixed-price build integrated with your existing CRM at £4,000 to £15,000 is usually cheaper past a few hundred enquiries a month and leaves you owning it. Outbound contact follows PECR and the firm’s own rules: a person decides who is contacted, and every message says who sent it.

The four points where AI pays

Enquiry response is first, because speed decides. An enquiry that arrives at 7pm and is answered at 9am has often gone elsewhere; one answered, qualified with three questions and offered a booking within two minutes usually has not. This is the same pattern as recruitment, where we measure it daily: the applicant who hears nothing until Wednesday has taken another job. Follow-up is second: the quote sent on Tuesday, chased on Friday and again the next Wednesday, with a message that reads like a person wrote it and a reply that reaches one. CRM hygiene is third: fields, notes and next steps filled from the email thread and the call transcript, so the pipeline review is about deals rather than data entry. Call preparation is fourth: a brief assembled from the CRM, the website, the last emails and public records, in the calendar invite.

What the CRM vendors charge for it

The main CRM platforms now bundle a conversational assistant into every tier and charge for autonomous work through credits. HubSpot’s April 2026 repricing charges its Customer Agent per resolved conversation and its Prospecting Agent per prospected lead, drawn from a monthly credit allowance that varies by tier, with a Service Hub Professional seat required for the customer agent and an onboarding fee at the Professional tier. The arithmetic for a small firm is a worked example at its own volume: seats, plus included credits, plus overage, plus onboarding. At low volume the built-in agent is the cheapest way to start; at a few hundred enquiries a month the per-unit charges add up to more than a build that you own.

What a build looks like

An enquiry arrives by form, email, WhatsApp or phone. The system reads it, qualifies it against the firm’s criteria with two or three questions, scores it with reasons, offers a booking into a real calendar, writes the record to the CRM and notifies the right person with the context. The scoring is advisory; a person decides who to pursue. Quotes and proposals sent from the CRM are chased on a schedule until a reply or a stop, with the reply routed to the owner. Call and email content is summarised into the CRM record. Everything logs, every message says who sent it, and the running cost is stated per enquiry before go-live; the model cost per enquiry is small, and messaging and telephony are the larger part.

The rules for contacting people

Outbound marketing by email, text or automated call to individuals is governed by PECR alongside UK GDPR, and the rules differ for existing customers, business contacts and new individuals; an AI that sends does not change them. Practical rules that keep a firm inside them: a person decides who is contacted and on what basis; every message identifies the firm and offers a way to stop; automated calls to individuals are not made without consent; and a suppression list is honoured across every channel. Scoring people for follow-up is profiling, so the reasons are visible and a person decides. Our employment-law guide covers the parallel rules for candidates.

A measured first month

Baseline for two weeks: enquiries by channel, time to first response, share booked, and quotes chased and won. Go live with enquiry response and chasing. Compare at thirty and ninety days: time to first response should fall from hours to minutes, the booked share should rise, and the chased-quote win rate is the number that pays for the build. If it does not move, the problem is upstream of the AI, usually the offer or the pricing, and the data will say so.

Common questions

How can AI help a small sales team?

By answering and qualifying enquiries within minutes at any hour, chasing quiet quotes on a schedule, keeping the CRM filled from emails and calls, and preparing a brief before each call. Speed to first response is where most lost deals are lost.

What do HubSpot’s AI agents cost?

Seats plus credits: since April 2026 the Customer Agent is charged per resolved conversation and the Prospecting Agent per prospected lead, from a monthly allowance by tier, with a Service Hub Professional seat and onboarding fee for the customer agent. Work the example at your volume.

Should we use the CRM’s built-in AI or build our own?

Built-in at low volume or if you are already on the required tier. A fixed-price build at £4,000 to £15,000 past a few hundred enquiries a month, or when you want multi-channel, ownership and a stated per-unit cost.

Can AI send sales emails and texts on our behalf?

Chasing a quote someone requested, yes, with identification and a stop route. Cold outbound to individuals is governed by PECR and needs a person deciding the basis; automated calls to individuals need consent.

Is AI lead scoring legal?

As advisory scoring with visible reasons and a person deciding, yes. It is profiling, so it belongs in the privacy notice and, at scale, a DPIA.

How quickly does AI enquiry response pay back?

Usually within the first quarter for a firm that was losing enquiries to slow response. Measure time to first response and booked share before and after; the chased-quote win rate is the number that pays for the build.
